Your first challenge is to set up a calendar of regular visits to the gemba, where value is being added, and ask the teams who do the work themselves to present you with their improvement effort.
At this stage, the formalism of kaizen doesn't matter much. The key step to start your lean journey is 1) a schedule of gemba visits, 2) expecting each team to discuss one performance improvement of their own initiative and 3) sticking to the schedule and discussing with the teams WHY? HOW? and WHAT NEXT?
